In 2014, the US, the CIA and several western backed foundations helped stage a coup in Ukraine, while Russia and ethnic Russians protested, and the legally elected leader of Ukraine fled.
Russia denounces all of it as illegitimate, but lets it slide, while citizens of Crimea vote to leave, and laws are passed making ethnic Russians in the Donbas region second class citizens, sparking a revolt.
The US and NATO start backing far right politicians and militias in Ukraine. Atrocities like the notorious bloodbath in Odessa visited upon ethnic Russians, become frequent over the ensuing next six years.
Fast forward to December 2021, Ukraine builds up a quarter million troops along the border to Crimea and the Donbas region, and Russia desperately makes overtures to the US and NATO for a comprehensive European security structure. They are rejected, Wikileaks release CIA cabals indicated that war is preferred.
Russia builds up between a 150 to 200 thousand troops along western Ukraine and southern Belarus. It makes one last appeal to the US for a reworking of NATO, to guarantee Russian security and to keep Ukraine neutral. Russia is rebuked.
Oblasts in the Donbas vote to secede from Ukraine and join Russia. Hectic negotiations continue between DC and Moscow till late January, DC will not yield any ground at all.
And eventually invasion starts which catches the world by surprise, but does not in the least surprise the planners in DC or the capitals of Europe, and all of those bureaucrats, have, to be sure, already invested all their portfolios heavily in the weapons industry, for they have been engineering this for the past decade. Hell, they probably even rigged an election in the US to make sure it comes off. . . .

The 2014 Ukrainian revolution was a popular uprising against a corrupt anti-democratic Russian backed leader. The Ukrainians had long been suffering under the echos of soviet corruption.
Russia didn’t “stand by”, they invaded Crimea.
The supposed massacres against Russians are nearly entirely fabricated. The clash in Odessa in 2014 started with pro-Russian mobs attacking a march for Ukrainian unity.
Russian demands for a “reworking of NATO” were absurd on their face and disgraceful to the notion of sovereignty, which Russia doesn’t understand or respect.
Russia has only their own arrogance to blame.
